Case study: 33% Capacity Expansion without Construction

The Client: Major Retail Distribution Center


The Challenge: 100% Floor Utilization & Stagnant Throughput

I. The Problem

The facility was at "physical capacity." Pallets were being staged in aisles, slowing down forklift travel and increasing safety risks. The executive team was considering a multi-million dollar lease for a secondary overflow facility to accommodate an additional 15,000+ pallet positions.

II. The Audit Findings

Upon a deep-dive operational audit, three critical "Invisible Profit Killers" were identified:


  1. Cube Waste: Racking profiles were standardized at 72", while 40% of the inventory was "short-pallet" profile (under 48").
  2. Poor Slotting: High-velocity items were scattered, causing excessive "Ghost Miles" for the picking team.
  3. Dead Inventory: 12% of the pallet positions were occupied by obsolete or slow-moving SKUs that hadn't turned in 180+ days.

III. The Strategy (The 33% Solution)

We implemented a three-phase optimization plan:


  • Profile Re-Engineering: We re-profiled 60% of the racking to create "High-Density Zones." By lowering beam levels to match actual SKU heights, we unlocked vertical space that was previously "empty air."
  • Dynamic Slotting: Moved the top 100 SKUs to the "Golden Zone" (waist-high, near-dock locations), reducing forklift travel time by 18%.
  • Infrastructure Optimization: Upgraded uprights and added five additional levels of racking in high-clearance areas of the DC. 

IV. The Results

"We found an extra 19,000 pallet positions within the same four walls."

  

  • Capacity Increase: Expanded from 58,000 to 77,000 pallet positions (+33%).
  • Avoided Costs: Saved the company an estimated $1.5M in annual lease and      overhead costs for a secondary facility.
  • Labor Efficiency: Increased pick rates by 12% due to reduced travel distances and clearer aisles.
  • Safety Improvement: Eliminated aisle staging, resulting in a zero-incident quarter following implementation.
